Somewhere between what your organization intends and what it operationally does, something has stopped agreeing. The reports say stable. The floor says otherwise. Three explanations are circulating internally, they contradict each other, and money is about to move on one of them.

Internal reviews cannot settle it, because the instruments that produced the picture cannot audit the picture. What settles it is independent evidence.

Week one reads the official organization: documentation, structures, metric definitions, the system of record. Week two reads the actual one: structured sessions with frontline teams, held without managers present and under a written non-attribution guarantee, the real artifacts, and traces of how recent decisions actually travelled.

What you receive.

  • A written executive report. A maximum of seven findings, each indexed to evidence you can inspect.
  • What I did not find. The explanations the evidence did not support, stated plainly. In most engagements this section changes the conversation as much as the findings do.
  • Three moves, ranked by leverage, each with what it requires and what it does not.
  • A ninety-minute readout with the people who own the consequences.

You will see the evidence before the conclusions. Every finding is indexed to something inspectable, and the report also tells you what I did not find.

What happens after the Diagnostic?

Whatever the evidence justifies. Some clients need nothing further. Some ask for help redesigning what the findings implicate. Some retain standing advisory access. The report names the options and the choice stays entirely yours.
